Fleet Right-Sizing

In Arabicتحديد الحجم الأمثل للأسطول

In short

Matching the number and types of vehicles to the work the fleet actually does, so no vehicle sits without work and none is missing at peak times.

What is fleet right-sizing?

Right-sizing asks two questions: how many vehicles the operation really needs, and of which kinds. The answer may be fewer vehicles, or a different mix: smaller vehicles where large ones are not needed, pool vehicles instead of vehicles assigned to individuals, or hired vehicles for seasonal peaks instead of owned ones that stand the rest of the year. It is reviewed regularly, because work, routes and branches change.

The decision rests on usage data, not on requests from departments. Telematics supplies it: distance, driving hours and working days for each vehicle over months, showing which vehicles are surplus, which are overworked and when demand really peaks.

How it works

  1. 1Usage measured per vehicle over months
  2. 2Surplus and shortfall identified
  3. 3Vehicles sold, moved, shared or added

Why does fleet right-sizing matter?

Every vehicle carries fixed costs whether it moves or not: depreciation or lease, insurance, registration and parking. A 10% surplus in a fleet of 200 means 20 vehicles paid for all year for nothing. Too few vehicles cost money too: overtime, last-minute hire and missed jobs. Right-sizing often saves more than fuel measures do, because it removes whole vehicles, not just litres.

What you gain

  • No paid-for idle vehicles
  • Right vehicle type per job
  • Peaks covered without extra ownership

How does Safee help with fleet right-sizing?

Safee's Asset Utilization report shows, for each vehicle, the days it worked above your utilisation threshold, the days it stayed below the non-utilisation threshold and the days it did not move at all, by distance, driving time or both. Run for each branch or category, it shows where the fleet has too many vehicles and where too few. Engine hours, maintenance costs and the Operation Cost report add what each vehicle costs to keep, so the decision to sell, move or replace rests on figures.

A field example

Yanbu · Industrial services

An industrial services contractor in Yanbu had 140 light vehicles spread over five sites, and every site manager wanted more. Six months of Asset Utilization data showed 26 vehicles below the non-utilisation threshold on more than 70% of working days, while two sites hired cars almost every week. The company moved 9 vehicles to the busy sites, put 5 into a shared pool at its main base and sold 12. The fleet fell to 128 vehicles, the weekly hire stopped, and annual fixed costs dropped by about SAR 540,000.

Frequently asked questions

How is fleet right-sizing different from asset utilisation?

Utilisation is the measurement; right-sizing is the decision built on it, which also weighs cost, peak demand and the type of vehicle each job needs.

How often should fleet size be reviewed?

Once a year, and whenever a major contract starts or ends, a branch opens or closes, or a batch of vehicles reaches replacement age.
