From monthly counts to a ranked scorecard

You enter counts once a month for each carrier. The workbook turns them into KPIs, scores each one against what you agreed, ranks the carriers and shows who improved, so the monthly review starts from the same numbers on both sides.

  1. 01

    Monthly data

One row per carrier per month: loads tendered, accepted and delivered, on-time pickups and deliveries, claims and their value, PODs returned on time, loads tracked, invoices, documents and safety incidents. KPIs, scores, total, grade and flags are calculated.

  2. 02

    Scorecard

For the month you choose: each carrier's eight KPIs colored against target and red line, total score, grade, rank, last month's score and the change, with a bar chart.

  3. 03

    Trend

Each carrier's total score for the twelve months of the year, to see who improves and who slips before a renewal or tender.

  4. 04

    Action log

One corrective action per red KPI, agreed with the carrier, with a responsible person on each side, a due date and status. Overdue actions turn red.

  5. 05

    Settings

Target, red line, direction and weight for each KPI, grade bands, the scorecard month and the carrier list.

  6. 06

    How to use

Steps, data sources for each KPI and the limits of a score built on your own targets.

What is a carrier scorecard?

A carrier scorecard is a monthly report card for each trucking company you subcontract: how reliably it accepts your loads, picks up and delivers on time, how often goods arrive short or damaged, and how well it keeps paperwork, tracking and invoices in order. Shippers, 3PLs and freight forwarders use it to decide who gets more loads, who needs an improvement plan and who is replaced at the next tender.

The Subcontracted Carrier Onboarding Pack checks a carrier before the first load. The scorecard takes over from there and measures every month.

Which KPIs does the scorecard use?

KPIFormulaExample target / red line / weight
Load acceptanceLoads accepted ÷ loads tendered95% / 85% / 10
On-time pickupOn-time pickups ÷ loads delivered95% / 85% / 15
On-time deliveryOn-time deliveries ÷ loads delivered95% / 85% / 25

Invoice accuracyInvoices correct first time ÷ invoices98% / 90% / 5
Valid documentsVehicle and driver documents valid ÷ documents checked100% / 95% / 5

Every target, red line and weight is an example on the Settings sheet. Use the figures in your contracts or service level agreements; if you have none, agree them with your carriers before the first review.

How are carrier scores calculated?

KPI score (higher is better) = (value − red line) ÷ (target − red line) × 100 KPI score (lower is better) = (red line − value) ÷ (red line − target) × 100 limited to 0–100 Total score = Σ (KPI score × weight) ÷ Σ weights of KPIs with data Grade = A from 90, B from 75, C from 60, otherwise D Change = total this month − total last month

A KPI at its target or better scores 100; at its red line or worse it scores 0. A KPI with no data in the month is left out and the other weights are scaled up, so a carrier is not penalized for missing invoices in a month it was not invoiced.

How to run the monthly carrier review

  1. Collect the counts in the first days of the month from load records, the POD register, invoices and your tracking system.
  2. Send each carrier its row before the meeting, so disputes about the data are settled first.
  3. Review red KPIs only: each one gets an action, a date and a responsible person on each side.
  4. Close actions with data: an action is done when next month's KPI shows it, not when the carrier says so.
  5. Use the trend at renewal: load allocation and tenders follow the year's scores, not the last bad week.

Worked example: four carriers in September 2026

  • Al Waha Transport delivered 127 loads, 119 on time (94%), with no claims and every load tracked. Only on-time delivery is under target, so the total is 97, grade A, up 18 from August.
  • Desert Line Logistics accepted 72 of 85 loads (85%), delivered 85% on time and had 3 claims: 4.2 per 100 loads. Five KPIs are at or beyond their red line and score 0, so the total is 20, grade D.
  • Northern Trucks had only 30 of 40 loads visible on tracking (75%, below the 90% red line) and 85% on time. The total is 36, grade D, though up from 5 in August.
  • The action log holds two actions: a second truck on a busy lane for Desert Line, and trackers on the remaining trucks for Northern Trucks.

Common mistakes with carrier scorecards

  • Too many KPIs. Eight is already enough; more dilutes the weight of on-time delivery and claims.
  • On-time from the carrier's own report. Use arrival times from your POD or from tracking, not the carrier's summary.
  • Targets nobody agreed. A score against a target the carrier never saw starts an argument, not an improvement.
  • Ranking small and large carriers alike. One late load moves a 10-load carrier by 10 points; read the load count with the score.
  • Reviews without actions. A red KPI with no action and date will be red again next month.

What the template does not do

The scores compare each carrier with the targets you entered, not with a market standard. The workbook does not collect data from carriers or tracking systems; it calculates from the counts you enter. Contract penalties for late delivery are a separate calculation: use the Late Delivery Penalty Calculator. To check whether a carrier's price is fair, compare it with your own cost in the Freight Rate Card Calculator.

On-time and tracking KPIs from recorded trips

When a carrier's trucks are tracked on Safee, the Vehicle Geofence Movement Details report lists each truck's entry to and exit from your pickup and delivery sites, so on-time pickup and delivery come from recorded times rather than the carrier's own report.

  • Geofence entry and exit for each truck at the sites you choose.
  • Waybill Mileage report with loading and arrival times per waybill, when your waybill system is integrated with Safee.
  • Public monitoring link a carrier can share so you see selected trucks for the hours set.
  • Excel export to feed the monthly data sheet.
FAQ

Questions about carrier scorecards

Want arrival times for every load your carriers move? Talk to Safee.

What KPIs should a carrier scorecard include?

Load acceptance, on-time pickup, on-time delivery, claims per 100 loads, POD returned on time, loads tracked, invoice accuracy and valid documents cover service, damage, paperwork and visibility. Add safety incidents as a flag rather than a weighted KPI if they are rare.

How do you weight carrier KPIs?

Give most weight to what your customers feel: on-time delivery and claims. The template uses 25 for on-time delivery and 15 each for pickup, claims and tracking as examples; the weights should add up to 100.

What is a good on-time delivery rate for a carrier?

The one in your contract with your customer, passed on to the carrier. The template uses a 95% target and an 85% red line as examples only.

How often should carriers be reviewed?

Monthly for carriers with regular volume, with a fuller review before each renewal or tender. Carriers with few loads can be reviewed quarterly so one bad load does not decide their score.

Where does the on-time data come from?

From the arrival time on each signed POD or, better, from a tracking report of when the truck entered the customer's site. The carrier's own summary is the least reliable source.

Can I score my own fleet with it?

Yes. Enter your own fleet as one more carrier and compare it with the subcontractors on the same KPIs.

Does the file work in Google Sheets?

Yes. Upload the .xlsx file to Google Drive and open it in Google Sheets. It also works in Excel and LibreOffice Calc, with no macros.
